You end up with a ChatGPT subscription used for occasional writing, an image tool tried once and abandoned, an automation platform half the team knows about, and no consistent workflow connecting any of it to revenue. Sound familiar?

A proper AI readiness roadmap stops that from happening. Here is what building one actually looks like.

Start with a bottleneck audit, not a technology review

Before you think about tools, answer these questions about your current operation:

  • Where is your team spending the most time on work that is essentially repetitive?
  • Which parts of your marketing output are inconsistent — quality, tone, frequency?
  • Where do you have good data that no one is acting on?
  • What does your tech stack do well, and where does it drop off?

This is not a technology audit. It is a friction audit. The goal is to find where AI replaces friction, not where it would be theoretically interesting.

Define what progress looks like in 90 days

90 days is long enough to get real results and short enough to stay accountable. For each bottleneck you have identified, write a specific measurable outcome:

"We want to reduce time spent drafting weekly emails from four hours to under one hour." That is a target. "We want to use AI more" is not.

Vague goals produce vague roadmaps. Specific outcomes let you evaluate whether the investment was worth it — and give your team something concrete to work toward.

Sequence tools around outcomes, not interest

This is the step most businesses skip. They choose tools based on what is generating attention in the market, not what solves the specific bottleneck they defined.

Work backwards from each 90-day outcome. For each one, identify: what does the workflow currently look like? What would an AI-assisted version look like? What tool or combination of tools makes that possible? What would need to change internally for the team to actually use it?

Build in a monthly review

Set a monthly check-in on each active AI initiative. Not to report vanity metrics — to answer one question: is this saving time or creating time? If an AI workflow is generating more review, correction, and management overhead than the task it replaced, that is a signal the brief needs work, not that you need a new tool.
